Brand Strategy Case Study

Building clarity before building the next phase of the brand.

Fitbae came to me preparing to scale. Before a single design or campaign, we built the strategic clarity underneath the brand, then turned it into a system the business could actually run. This is how that work went, from the first consultation to execution.

In short
Fitbae, a women-only online fitness brand with strong organic traction but scattered brand decisions, came to me to build the foundation for its next phase. I turned founder-led instinct into one connected brand system, then helped move it into execution.
  • Client: Fitbae with Pai, founded by Drisya Pai. Nearly 1,000 women coached across 30+ countries in three years, mostly via organic Instagram.
  • Problem: Real momentum, but scattered brand decisions. The question was not how Fitbae should look, but how it should position, communicate and build the next phase.
  • Consultation: A strategy call that set direction and a practical roadmap, not disconnected branding tasks.
  • Diagnosis and workshop: Deep work on substance, eight ranked audience avatars, competitor intelligence, positioning, archetype, message, story, visual direction, website and pricing, brought into one Brand Master Guide.
  • Execution: The strategy became the reference point for the logo, website, content engine, funnel and proof system, sequenced foundation-first.
  • Impact: From scattered decisions to one connected system. A brand that can make consistent decisions, and grow on them.

The starting point

Fitbae was preparing for its next phase. When Drisya and I first connected, the conversation started with a strategy consultation. At that stage the business already had something important: a real understanding of the women it wanted to serve.

But like many growing founder-led businesses, several important brand decisions were sitting across different parts of the business. The challenge was not simply "how should Fitbae look?" It was "how should Fitbae position itself, communicate itself and build the next phase of the business?" That distinction changed how I approached the project. I did not want to jump into content, design or execution before understanding the business underneath it.

The first step: a consultation, not a rebrand

My first job was to understand where the brand was today, where Drisya wanted it to go and what needed to change to get there. The consultation helped us establish a practical roadmap rather than jumping into disconnected branding activities. The immediate value was direction. We moved from discussing individual ideas to identifying the decisions that needed to be made and the priorities that needed to be addressed. That became the foundation for the next step.

She helped us understand exactly where our brand stands today, where we want to go, and, most importantly, the practical roadmap to get there.

The diagnosis: understand the brand, don't decorate it

When I work with a founder, I do not begin by asking "what should we post?" or "what should the website look like?" I first ask: what is the business actually trying to own? For Fitbae, that meant going deeper into what the brand exists to do, where it wants to go, who it is really built for, what those women are experiencing, what alternatives they choose today, what competitors are doing, where the market is still underserved, what Fitbae can genuinely be different at, how the founder's expertise should build trust, how the brand should sound, and how all of it should translate into website, content, offers and sales.

This is where brand strategy becomes much more than a visual exercise.

The brand strategy workshop

From scattered decisions to one strategic system

Once the initial direction was clear, we moved into a structured Brand Strategy Workshop that built the entire strategic foundation of Fitbae.

01
Brand substance

We worked through the foundation of the brand: purpose, vision, mission and values. This established what Fitbae stands for before deciding how it should communicate.

02
Audience

We went beyond demographics and mapped the different women Fitbae serves: their way of life, needs, pain points, desires, fears, decision triggers and objections.

New MomTrying to ConceivePregnancyWorking MomPCOS & hormonalPre-menopausePre-bridal50+
03
Competitor intelligence

We studied what the market offers, how competitors communicate, acquire customers, structure offers and price, where women are served well and where the gaps are. Never to copy, always to find a stronger position.

04
Positioning

Fitbae's opportunity was not to be another online fitness program. The direction: expert-led, women-only, stage-specific, founder-led and personal, for Indian, UAE and NRI women across life stages, building strength, energy, confidence and sustainable health without shame, extremes or generic plans.

The difference

We did not make Fitbae louder. We made it clearer.

1:1 assessment before recommendation

The plan is selected by the woman's body condition, schedule, preference and life stage, not sold as a package first.

Expert-led, founder guidance

Drisya's expertise and real experience as a mother become a genuine trust bridge for the brand.

Women-only, life-stage specialisation

Postpartum, PCOS, pregnancy, pre-menopause, pre-bridal and 50+ women are not treated as one generic fitness audience.

Live coaching and accountability

Human guidance and correction, not a recorded program a woman is left to run alone.

Food and fitness with cultural fit

Nutrition that works within realistic Indian, UAE and NRI routines and everyday life.

Relevance for Indian and NRI women

The strategy accounts for differences in timing, food habits, family routines and global living.

The human brand

We defined how Fitbae should behave, not just how it looks

Caregiver + Sage
Brand archetype

Fitbae is the caring expert mentor. The woman is the hero. That single principle became a filter for communication, content, sales and design: she should feel seen, capable and guided, never judged or pushed.

The message and the story

We turned strategy into language

The core message was built around a woman's desire to reclaim strength, energy, confidence and health in a way that fits her life stage, and the pain behind it: feeling judged, confused or pushed into generic plans that do not understand her body. So the brand does not lead with weight loss alone. It communicates strength, energy, confidence, sustainable health and personalisation.

The brand story puts the woman at the centre

Instead of making Fitbae the hero, the story framework places the woman there. Fitbae's role is to understand her situation, guide her and help her move forward. This mattered because the eight avatars do not experience fitness the same way. A new mother has different concerns from a working mother. A woman trying to conceive has different concerns from a bride. So the brand needed one central story, while still being able to speak personally to each life stage.

From strategy to business

Where the customer actually experiences Fitbae

I did not want the brand strategy to remain inside a presentation. So we translated the decisions into the areas where the customer actually experiences the brand.

Website

One front door, one assessment, one clear journey. The planned architecture: Home, Programs, the Fitbae Method, About Drisya, Results, Assessment and FAQ, so the right woman recognises herself quickly, understands the method, trusts the founder and moves to the right next step.

Sales journey

Instead of pushing packages, the brand listens first. An assessment understands life stage, challenge, routine, time and preferences, then recommends the right route. Automation supports speed; human follow-up closes the trust gap.

Proof

We moved from generic transformation proof to condition-wise proof: who she was, what she was struggling with, what Fitbae helped her with and what changed. That makes proof relevant to the woman considering the program now.

Pricing and offer

We treated pricing as part of the brand experience: a transparent, stage-based and condition-specific offer system, matched to each life stage and designed to feel guided and worth the premium, never cheap or confusing. Pricing communicates what you believe your service is worth.

What I delivered

Not one document. A complete strategic foundation.

01Brand foundation

Purpose, vision, mission and values.

02Audience strategy

Eight audience avatars with their circumstances, motivations and decision context.

03Competitive intelligence

Competitor footprint, market lessons, pricing benchmarks and funnel observations.

04Positioning

Unmet needs, opportunities, differentiators, USP and positioning.

05Brand personality

Archetype, personality, tone, vocabulary and behaviour.

06Messaging

Core message, audience truth, emotional promise and message blocks.

07Brand story

Master story, story blocks and audience-specific directions.

08Brand communication

Tagline, hooks, pitch and messaging territories.

09Brand essence

Keywords to guide communication and creative decisions.

10Visual direction

Logo direction, colour, typography, imagery and creative rules.

11Website strategy

Architecture, customer journey, assessment flow and conversion rules.

12Pricing strategy

Offer logic, avatar-wise routes and sales flow, at a principle level.

All of it brought into one working Brand Master Guide, plus an execution roadmap to take the strategy into website, content, sales and retention.

From ideas to decisions

The impact was not one deliverable. It was the connection between them.

Audience→informed the positioning
Positioning→informed the message and the website
Message→informed the story and the content
Audience→informed the program architecture
Competitor audit→informed the funnel decisions
Brand personality→informed how the team communicates
Pricing→informed how the offer is presented

Everything traces back to one strategic direction. That is what I wanted Fitbae to have: a brand that can make decisions consistently.

Execution

Strategy is only valuable when the business can use it

This is where my role moved beyond the workshop. The strategy became the reference point for execution, translated into the website, content, customer journey, proof system and sales communication. The roadmap prioritised the foundation first, then website and proof, then content, and finally sales and retention systems.

I do not want to hand a founder a 50-page brand document and disappear. I want to stay close enough to see whether the strategy actually survives contact with reality. Because the real question is not "does the brand strategy look good?" It is "can the business actually use it?"

What the founder says

“
Working with Vaishali has been an amazing experience for our brand. I was genuinely impressed by the clarity she brought during our strategy call. She didn't just discuss ideas. She helped us understand exactly where our brand stands today, where we want to go, and, most importantly, the practical roadmap to get there. What stood out the most was that the strategy wasn't generic. Every recommendation was backed by a clear execution plan, with actionable steps and priorities that gave us direction and confidence. I truly believe Vaishali has the ability to add immense value to brands by helping them position themselves strategically and achieve long-term growth. Her insights, guidance, and ability to simplify complex branding decisions make her an exceptional brand strategist.

Working with Vaishali has been one of the most valuable investments we've made for our brand. We approached her while preparing to scale Fitbae, and the workshop gave us exactly the clarity and direction we were looking for. Her attention to detail is exceptional. She helped us gain a much deeper understanding of our brand positioning, messaging, target audience, and long-term vision. The workshop wasn't just informative. It gave us a clear roadmap to build a stronger, more intentional brand. What impressed me the most was Vaishali's ability to ask the right questions, identify gaps, and bring clarity to each and every aspect. I would wholeheartedly recommend Vaishali to any founder serious about scaling their business and building a strong, memorable brand.

The bigger lesson

A founder can know their business extremely well and still struggle to communicate it clearly, because knowing your business and being able to articulate it as a brand are two different things. That is where a strategist adds value. My role was not to come in and tell Fitbae what business it should become. It was to ask the questions that helped Drisya make the important decisions, identify the gaps, connect the pieces and translate them into something the business can actually use.
